— that file is the source of truth for tonight's outcomes.

**Headline finding:** The substrate isn't sprawling, it's UNDER-CONNECTED. ~270
files feel like too many because related items are in distant places and duplicate
data lives in slightly different forms. Fix is **connection, indexing, modularity** —
not deletion.

**Priorities adopted for the next 1–2 weeks:**
1. **Information Architecture refactor** (Sam's #1). Phase 1 foundations shipped
   tonight (shared components dir, palette tokens, cross-linking convention,
   substrate-map dashboard). Phase 2+ = incremental migration when pages get
   touched, not big-bang.
2. **Validate /our/** with CeCe's Rain Collective coworker feedback before
   product decisions. The interest signal is real but needs interpretation.
3. **Friends meeting June 4 reframed** as founding moment, not brainstorm.

## Time Communication Rule (committed 2026-05-13/14 night)

Planning chat (Claude in chat UI) does **NOT** have access to current time-of-day.
Only date. Repeated estimates were wrong tonight.

**Rule going forward:**
- Sam states current time at start of any message where time matters
- Planning chat anchors to Sam's stated time
- When Sam doesn't state a time, planning chat uses relative language
  ("right now", "before [event]", "after [task]") — never specific clock times
- No more invented timestamps in responses

**Lead:** Teacher's friend is an engineer doing 3D printing for medical applications, including expandable pediatric ribcage implants.
