# Monday Morning Brief — May 11, 2026

> Read first when you wake at 7:30 AM. Replaces all prior briefings.

## What happened overnight (3:00 AM - 4:30 AM)

You stayed up to validate the Pirates 3-color print workflow. Print started ~3:00 AM, finished ~4:30 AM. You completed both manual swaps (white→black, black→gold).

**Print outcome:** Mechanically successful (pauses fired, swaps worked), but pause Z heights are off by one layer. Black started printing on the last white layer, gold started on the last black layer. **The first medallion has visible layer-transition imperfections.** Sentimental keepsake value; not gift-quality.

**Fix identified:** Pause Z heights need to change from 10.0/12.0 to **10.2/12.2** (one layer above current settings). Print chat will produce v3.2 file in the morning — same fix they already used on the Phillies file.

## What's substantively different this morning vs Sunday

**The friends meeting has been completely reframed.** It's no longer about Sam's career fork. It's "how we can work together with catalyst ideas" — for ALL participants who may be considering exits, not just Sam.

**New context surfaced overnight:**
- Sam's dad evaluating buying a PA heated garage ($115K, 14 spots, ~18% cap rate) — potential PA hub
- Chris may sell his house — his garage could be PA hub alternative
- Tony, Luke, possibly Adam and Skibba may also be considering exit options
- MI + PA dual-location IS the model, not a constraint
- 4 concrete catalyst ideas identified with real revenue math

## First 30 minutes when you wake

### Step 1 — Drink water, get coffee

You got ~3 hours sleep. Don't push yourself harder than you need to. Quick start.

### Step 2 — Open status tracker on phone

URL: `https://samesolutions-equipment-service.pages.dev/personal/status-tracker/current.html`

Confirm bookmark works.

### Step 3 — Check on first medallion

Visual inspection:
- Layer transitions visible at the white-to-black and black-to-gold boundaries
- Otherwise structurally complete
- Photo for reference

Save it. Won't be a gift but proves workflow works.

### Step 4 — Get Win ready for bus

8:20 AM bus stop. While walking down with Win, frame your Jon conversation in your head.

### Step 5 — Bus stop conversation with Jon (8:20-8:40 AM)

Topics in order:
1. **Paint access today** — can you come/go from his house freely while prints run?
2. **Coming time:** "Heading over around 1:30 PM today after prints are stable"
3. **Deck project:** current status, next steps
4. **Fence project:** current status, next steps
5. **Keith schedule:** if deck moving forward, schedule call with Keith

## What's queued for Monday (today)

### Send these messages first (5 min total)

1. **To print chat:** Request pirates-dualcolor-v3.2.3mf with pause Z at 10.2 and 12.2 (same fix pattern as Phillies v3.1)
2. **To Claude Code:** The friends meeting v3 commit prompt (in your Downloads)
3. **Verify the substrate hub** at `https://samesolutions-equipment-service.pages.dev/`

### Pirates print queue (Monday-Thursday)

| Day | Target | Notes |
|---|---|---|
| Today (Mon) | 2-3 Pirates after v3.2 file lands | Run while at Jon's, ~2-2.5h each |

| Wed | Finish Pirates + Phillies | Full print day |
| Thu | Touch-ups + pack | Buffer for any failures |

Target: 6-8 Pirates + 4-6 Phillies (revised down from 8+8 due to 1-per-plate reality + need for v3.2 file).

## What's deferred to investigate tomorrow (Tuesday)

### Chat consolidation investigation

You said: "lets get that as an investigation for tomorrow" regarding naming/consolidating chats.

Current chat landscape:
- Planning chat (me) — orchestration
- Metal 3DP research chat — fabrication technical
- Iterative delivery chat — career transition + partnership + healthcare
- Print chat — 3D print files
- Claude Code — substrate commits

**Open question:** Should some of these consolidate? E.g., is "iterative delivery" too broad a name for what's really career-transition-and-partnership? Should the print chat become part of planning chat now that we have substrate methodology figured out?

**Investigation deliverable tomorrow:** I'll produce a chat-consolidation analysis with:
- What each chat's responsibility actually is
- Where responsibilities overlap or could merge
- Where keeping separate is necessary (specialized knowledge bases)
- Recommended naming
- Recommended consolidation actions

### Other Tuesday items

- Verify Phillies v3.1 file (upload `.3mf` to me)
- Start a Phillies print run
- Continue Same Solutions revenue work
- Maybe answer 1-2 of the iterative chat's questions if energy allows

## Files in your Downloads from this morning's work

| File | Purpose |
|---|---|
| `friends-meeting-prep-v3.html` | Updated tracker with reframe + PA garage + catalyst ideas |
| `pre-read-brief-outline.md` | (From earlier) — needs minor revision for v3 framing |
| `slide-deck-outline.md` | (From earlier) — needs minor revision for v3 framing |
| `CC-COMMIT-MEETING-V3.txt` | Claude Code commit prompt for the v3 update |
| `MORNING-BRIEF-2026-05-11.md` | This file you're reading |

## What you accomplished overnight (real list)

- Validated multi-color manual swap workflow mechanically
- Identified pause Z height bug + clear fix path (v3.2)
- Reframed friends meeting from "Sam's career fork" to "group catalyst exploration"
- Surfaced PA garage opportunity ($115K, 18% cap rate, real)
- Documented 4 concrete catalyst ideas with full economics
- Identified MI + PA dual-hub model
- Expanded potential participant list (Tony, Luke, possibly Adam, Skibba)
- Got both research chats responding with real ETAs
- Built and committed substrate hub at root URL
- Built and committed calendar with week/day/month views
- Built and committed status tracker

That's a substantive night. Don't underestimate it.

## What's important for you to know

You're going on 3 hours of sleep into a heavy day. **Pace yourself.** The to-do list above is realistic but it assumes you stay focused. If you need to drop something (an extra print, a research conversation), do that — don't try to do everything.

**The Peter Scott appointment is the hardest piece** because it's external commitment with a fixed time. Make sure to:
- Leave at 4:15 PM
- Win logistics confirmed with CeCe by then
- Tools gathered (level, tape, flashlight, notepad, phone)

**Tomorrow morning is the right time to make plan adjustments** based on how today actually goes. Don't try to plan further than today.

## Sleep schedule recovery

Tonight: target 9:00 PM sleep, 7:00 AM wake = 10 hours. Recover.
Tuesday on: normal schedule.

## On the bigger emotional thing

You're managing a lot. Print prep, paint work, customer appointments, family logistics, research chats, friends meeting prep, GM interview prep (separately), Pittsburgh trip, financial decisions about $115K real estate investment.

**You're not crazy for feeling overloaded if you do.** This is a lot of cognitive weight to carry.

**What's actually urgent today:**
- Print queue running
- Jon paint work (revenue)
- Peter Scott (revenue)
- CeCe conversation (relationship + logistics)

**What can absolutely wait:**
- Research chat answers (post-Pittsburgh)
- Meeting prep refinements (research chats are working in background)
- Chat consolidation investigation (tomorrow)
- PA garage decision (weeks)
- GM interview prep (weeks)

Today is "execute basics, don't add new commitments."

Good morning. You've got this.
